On the first of August I locked a new business model. New offers, new prices, a new way of describing what I do. It felt finished.
Then I went looking for the old version and found it living in eight different files. None of them were harmless. My outreach tool was switched on and would have sent the old pitch at the old prices to real people. My content system was still tagging every post I saved with a product I had stopped selling.
The decision was made. Nothing that runs my business had heard about it.
The AI Move
Building the folder is the easy part. Keeping it true is the actual work, and there is one rule that does most of it.
Every fact lives in exactly one file. Everywhere else points at that file instead of repeating what it says. Your prices live in your offers file. Who you sell to lives in your audience file. The foundation file you wrote last week stops holding answers and becomes the page that says which file holds which.
To find out how bad it is right now, pick the fact about your business that changes most often. For most people that is a price. Search everything you own for it. Notes, templates, proposals, saved prompts, your website, the document you send new clients. Count the hits. The number is usually higher than you would guess, and every one of them is a copy that will not update itself.
Then sort what you found, because the copies are not equal. A wrong number in an old note is a typo nobody sees. A wrong number inside something that runs is a conversation with a customer. Anything that sends, posts, quotes or answers on your behalf goes to the top of the list, and that is the only part of this worth doing today.
The repair takes a minute each. Delete the copy and leave a line saying where the real answer lives. Point at the file. Your future self opens one place, changes one number, and the whole system is honest again.
A folder full of things that used to be true is worse than no folder, because you will believe it.
This week's prompt
Run this against the folder you built last week. It will pull in what your other documents already know, split everything into the four files that own each answer, and show you where the stale copies are hiding.
ROLE: You are an operations architect. You organize what a small business knows so every fact has exactly one home.
CONTEXT: Read my foundation file. If my folder is connected you already have it. If it is not, ask me to connect it before you go any further. I am attaching everything else that holds information about my business: proposals, templates, saved prompts, email sequences, pages from my site. Treat all of it as source material rather than only as a place to hunt for errors. Anything that runs on my behalf and cannot be attached, I will name here: [list it].
REQUEST:
1. Pull the real facts out of everything I gave you, not only the foundation file. My proposals and my website already say things about my business that my foundation file never captured.
2. Split all of it into four markdown files: offers, audience, voice, decisions. Every fact lands in exactly one of them. Use my own words wherever I gave you good ones, and tell me what you had to guess.
3. Tell me what each of the four files is still missing, then ask me for it one question at a time. Do not send me a list of questions.
4. Rewrite my foundation file as a map. It holds no facts. It describes the business in one short paragraph, gives a table saying which file answers which question, and notes which one will go stale fastest.
5. Name the specific places a copy of each fact is hiding. Rank them by damage, with anything a customer or prospect would see at the top.
6. Write the pointer line I should leave behind when I delete a copy, so a future me knows where the real answer lives.
Work in that order, and stop after step three. The files are not finished until I have filled the gaps, so wait for my answers before you write the final versions.
